01 · Context

Why this is a discovery programme, not a standard audit

Having reviewed the scope in more detail, we recommend structuring the engagement as a comprehensive discovery and audit programme covering the recent replatforming, migration and current international SEO challenges.

Since we were not involved in planning or overseeing the migration, we cannot assess the websites solely in their current state. A significant part of the work will involve reconstructing what changed, reviewing how the migrations were handled and determining whether historical decisions contribute to current crawling, indexing, international targeting and performance issues.

This is more time-intensive than a standard audit of a large ecommerce website. We will need to compare the previous and current structures, review redirects and migration signals, analyse historical performance, and distinguish between pre-existing issues and those introduced or exposed by the migration.

Since the country websites sit on the same root domain and largely share the same infrastructure, many of the technical and platform-level recommendations will benefit the wider TOMS estate rather than only the UK and EU markets. Although the audit is led by the EMEA opportunity, there may be a case for sharing the investment across other markets or global teams that will also benefit from the recommendations.
03 · What the work covers

Eleven connected workstreams

Distributor websites would not be audited directly, but we would assess how they affect TOMS' visibility within the priority markets and provide recommendations on how to manage the relationship between owned and distributor sites, including US and distributor sites appearing in European search results.

Where possible, we will provide detailed technical specifications and suggested solutions. The final implementation approach may need to be adapted by your developers to reflect TOMS' specific technology stack, development standards and internal environment. The engagement also includes stakeholder sessions with the global technology and ecommerce teams, a presentation of findings and follow-up support.
